The feature, now live in the reworked edition of CD Projekt Red’s acclaimed role-playing game, allows owners to swap the visual appearance of any sword or armor piece they have already collected, giving players full creative control over the witcher’s look without sacrificing their preferred stats. To access the service, players must track down two specific master smiths and complete their associated quests before the reworking options become available.

Unlike a standard blacksmith, the transmog functionality is not available at every forge in the game world. Instead, it is restricted to two master craftsmen: Yoana, the armorer based at Crow’s Perch, who handles armor reskinning, and Éibhear Hattori, the swordmaker operating in Novigrad, who specializes in weapons. Both must be unlocked through their respective questlines, and players will need a small sum of coin—roughly 100 to 200 per swap—to actually perform each change.

Unlocking Yoana and the Master Armorers Quest

To begin reskinning armor, players should head to Crow’s Perch and speak with Fergus Graem, the dwarf armorer, inquiring about mastercrafted armor. This conversation sets off the “Master Armorers” quest, which sees Yoana tasking the witcher with a journey to Undvik in Skellige to recover a set of lost blacksmith tools. Completing this errand formally unlocks Yoana as a transmog station.

For those looking to reskin weapons, the path runs through Novigrad. Players must locate Éibhear Hattori at his shop, situated northwest of the Glory Gate, and speak with him to start the “Of Swords and Dumplings” quest. Finishing this assignment unlocks Hattori as the go-to smith for swapping sword skins.

As with Yoana, the reworking interface appears under the “reforge” tab in Hattori’s menu, allowing players to change the appearance of any sword they own for a modest fee.

How the System Works

The transmog mechanic operates on a straightforward principle: any armor piece or sword that Geralt picks up and places in his inventory is automatically unlocked as a usable skin. When players choose to reforge an item, the new appearance is dyed to match the color of the base armor being worn, meaning the visual change is purely cosmetic and leaves the underlying statistical performance untouched.

However, the system is not without its limitations. Transmogrification does not work retrospectively, which means players who jumped straight into the remastered edition with an existing endgame save may find that many skins remain locked. Unless they have preserved every armor piece in their stash, they will need to reacquire those items—or at minimum, move them from the stash into Geralt’s active inventory—to unlock their corresponding skins. Several community members have flagged this as an awkward design choice, and there is hope that CD Projekt Red may revisit the implementation in a future patch.

The restrictions extend beyond the base game. Despite being a smith who forges grandmaster witcher gear, Lazare Lafargue from the Blood and Wine downloadable content is currently unable to transmog armor at all, another omission that players are hoping will be addressed down the line.

While the current iteration carries a few rough edges—particularly the lack of backward compatibility for existing saves—the core feature represents a meaningful step forward for a game that continues to delight players years after its initial launch. As the community awaits potential fixes, those new to Velen, Novigrad, and Skellige can now shape Geralt’s appearance exactly as they see fit.
