Obsidian Stays Under Bethesda, But Its Creative Independence Faces New Fallout-Focused Test

In a move that has reignited debate across Xbox’s restructured gaming division, Microsoft’s president of Bethesda and Casual Games, Jill Braff, addressed growing speculation about Obsidian Entertainment’s future within the company. In a recent email to the studio, obtained by Aftermath, Braff confirmed that Obsidian would remain under Bethesda’s umbrella while Bethesda Game Studios continues to lead the Fallout franchise, signaling a shift toward what she described as a “franchise-led model.” The announcement comes as part of Xbox’s broader restructuring effort, which has seen dozens of developers laid off and several studios reassigned across the division.

Obsidian, the studio behind acclaimed RPGs such as Avowed and The Outer Worlds, had previously operated independently within Xbox. The question now facing the community is whether the renowned RPG maker will retain its distinct creative identity or be absorbed into a support-style role in service of Bethesda’s flagship franchises. Braff’s message sought to reassure the studio’s leadership that Obsidian’s unique strengths would be preserved, even as the two teams collaborate more closely on a new Fallout project.

According to a copy obtained by Aftermath, Braff wrote that “the creative identity and strengths that make Obsidian distinct will remain at the core of their studio and work.” She emphasized that CEO Feargus Urquhart and the Obsidian leadership team would continue to lead the studio, with the group reporting directly to her. Bethesda Game Studios, meanwhile, would retain control of the Fallout franchise. Braff framed the arrangement as a way to “build on their longstanding relationship and the early work already underway on a new Fallout project, with more to share in the months ahead.”

“This structure supports the franchise-led model we’ve been strengthening while keeping accountability for both the studio and the franchise clear,” Braff added, underscoring the dual focus on collaboration and oversight.

The Franchise-Led Model Under Scrutiny

The “franchise-led model” referenced in Braff’s message marks a notable departure from the approach of prior Xbox leadership, which prided itself on remaining unusually hands-off toward its studios. Under that earlier philosophy, Obsidian was free to pursue a wide range of projects, resulting in a diverse portfolio that included Avowed, a first-person fantasy RPG with shades of The Elder Scrolls; The Outer Worlds 2, a shooter RPG in the mold of Fallout; and Pentiment, a completely original story-driven detective game presented in the visual style of late medieval period manuscripts and woodcut prints.

Under new Xbox CEO Asha Sharma, however, Microsoft’s gaming division is doubling down on its established franchises. Those happen to be Bethesda’s The Elder Scrolls and Fallout, rather than Avowed or The Outer Worlds. The tension is palpable: can a studio truly maintain a distinct identity if it reports to Bethesda while simultaneously developing a sequel to a franchise that Bethesda is in charge of? That will be the defining question facing Xbox’s latest round of layoff-fueled restructuring. Notably, Obsidian was not immune to the recent wave of cuts either, losing dozens of developers in the process.

Looking Ahead

For an early preview of what the “franchise-led model” might look like in practice, observers often point to Activision and Blizzard. An army of studios collaborate on each annual Call of Duty release, with many of their previous identities subsumed by the resource-intensive demands of each new blockbuster sequel. Blizzard, by contrast, maintains large internal teams, each dedicated to a different franchise such as World of Warcraft or Diablo. Both models may produce excellent games and likely generate substantially more revenue than Xbox was doing previously, but neither necessarily prioritizes fostering and maintaining unique creative identities for individual studios.

As Obsidian and Bethesda Game Studios move forward on the new Fallout project, the coming months will be crucial in determining whether the studio’s creative independence survives the restructuring or gradually gives way to a more centralized, franchise-driven approach. The community will be watching closely to see how the arrangement plays out in practice.
